The Future of the CMS Isn’t Content. It’s Conversation.

For almost three decades, the web has evolved around a remarkably consistent idea. We create pages, organize them into menus, connect them through hyperlinks, and expect visitors to navigate from one page to another until they find the information they need.

Throughout that time, content management systems have become significantly more sophisticated. They have become easier to use, more visually appealing, faster, and infinitely more flexible. Yet despite all this innovation, the underlying philosophy has remained unchanged.

A CMS has traditionally been a tool for publishing content.

That definition made perfect sense in the early days of the web because publishing content was difficult. Companies needed a way to create pages without writing HTML by hand. WordPress became one of the most successful software platforms in history because it solved exactly that problem. It empowered millions of people to publish online without needing to become developers.

Later, platforms such as Webflow changed the conversation again. Publishing was no longer enough. Businesses wanted websites that reflected their brand identity through animations, interactions, responsive layouts, and polished visual experiences. The CMS became a design platform as much as a publishing platform.

Today we are entering another transition.

Artificial intelligence can write code, generate layouts, create illustrations, draft articles, optimize images, and build entire websites from simple prompts. Vibe coding has dramatically reduced the effort required to build software. The technical barriers continue to disappear.

Ironically, that makes technology less important than it has ever been.

The new challenge is no longer how to build a website.

The challenge is understanding what kind of experience we should build in the first place.

That is why we believe the next generation of CMS is fundamentally different from every generation that came before it.

It is no longer about managing content.

It is about orchestrating conversations.

Personalized Pages, Not Personalized Websites

For decades, businesses have designed a single website and expected every visitor to adapt to it.

Whether someone was a first-time visitor, an existing customer, a student, a journalist, a potential employee, or a returning buyer, they all received essentially the same experience. The navigation was identical. The homepage was identical. The product pages were identical. At best, a few banners or recommendations might change based on cookies or location.

That approach made sense when websites were collections of static pages. It makes far less sense in a world where users have become accustomed to interacting with intelligent systems.

Think about how people use ChatGPT.

No two conversations are the same.

The response you receive is based on your question, your previous messages, the context of the conversation, and increasingly, your preferences. The AI doesn’t present everyone with the same answer because it understands that different people arrive with different intentions.

This is rapidly becoming the expectation people have for digital experiences.

When someone visits a website today, they are no longer comparing it to other websites. They are comparing it to every intelligent interface they use every day.

If ChatGPT remembers the context of a conversation, why shouldn’t a website?

If Netflix recommends movies based on my interests, why should a website show me the exact same products it shows everyone else?

If Spotify creates a unique homepage for every listener, why should a university or an e-commerce store continue presenting identical landing pages to millions of completely different visitors?

The era of the one-site-fits-all experience is coming to an end.

The future belongs to websites that assemble themselves around each visitor.

This does not necessarily mean changing the entire website. In fact, the website’s structure, branding, and core content remain the same. What changes is the experience delivered within each page.

Imagine two people landing on exactly the same URL.

The first visitor is discovering your company for the first time. They may need an introduction, customer stories, and educational content before they are ready to make a decision.

The second visitor has already downloaded three white papers, attended a webinar, and requested pricing. Showing them another introductory video is not only unnecessary, it creates friction. They are ready for product comparisons, implementation guides, and a direct path to speak with sales.

The page should understand that difference.

The same URL can present different recommendations, different calls to action, different supporting content, different examples, and even different conversational flows depending on who is visiting and what they are trying to accomplish.

In other words, we should stop thinking about websites as collections of pages.

Instead, we should think of every page as a living interface that continuously adapts to the visitor.

This is also where conversation becomes much more powerful than traditional personalization.

For years, personalization meant making educated guesses. If a visitor came from LinkedIn, perhaps they should see one headline. If they were located in Germany, perhaps they should see another. If they had previously purchased a product, perhaps they should receive a discount.

Those rules were useful, but they were still assumptions.

Conversation removes the need to guess.

Instead of trying to predict what someone wants, we simply ask them.

Every answer enriches the visitor’s profile. Every question reveals intent. Every interaction helps the website build a more accurate understanding of what the person is actually trying to achieve.

Personalization stops being rule-based and becomes conversational.

That is a fundamentally different model.

The future is not a personalized website.

It is a website capable of creating a personalized experience for every individual page, every interaction, and every conversation.

Perhaps the most important shift is philosophical rather than technical.

For years we designed websites around the content we wanted to publish.

The next generation of websites will be designed around the experience each individual visitor needs.

That is the difference between publishing information and delivering intelligence.

And that, more than any new technology, is what will define the next generation of CMS platforms.

Every Generation of the Web Reduced Friction

If we look back at the history of the web, every major innovation has reduced the amount of work users needed to do.

The first websites were static documents. You followed hyperlinks because there was no alternative.

Search engines transformed that experience. Instead of browsing through directories, users could simply type what they were looking for.

Content management systems made publishing dramatically easier. Companies no longer needed developers every time they wanted to update a page.

Responsive design removed the friction of using websites across different devices.

Smartphones taught us that swiping could often be more intuitive than clicking.

Voice assistants introduced another behavioral shift. Instead of typing, we could simply ask.

Large Language Models such as ChatGPT, Claude, Gemini and others have introduced something even more profound.

They have changed how people expect information to be delivered.

Users are becoming accustomed to describing what they need instead of searching for it.

That may sound like a small distinction, but it represents one of the biggest interface changes since the invention of the search engine.

People no longer think in terms of pages.

They think in terms of conversations.

If this becomes the dominant way humans interact with information, then websites cannot continue to behave as though navigation menus are the primary interface.

The interface itself must evolve.

Chatting on a Website versus Chatting with a Website

Today almost every company claims to have an AI-powered website.

In reality, most of them have added a chatbot.

Usually, it sits quietly in the bottom-right corner of the screen.

Visitors browse the website exactly as they always have. They click menus, navigate product pages, search through documentation, compare pricing, and occasionally ask the chatbot a support question.

Nothing about the experience has fundamentally changed.

The chatbot exists alongside the website.

It is an additional feature.

This is what we call chatting on a website.

The website remains static while the chatbot operates as an isolated assistant.

The next generation of CMS introduces a completely different model.

Instead of placing a chatbot on top of the website, the website itself becomes conversational.

The conversation is no longer an optional feature.

It becomes the primary interface.

Imagine visiting a university website.

Instead of browsing thirty different pages about admissions, tuition fees, scholarships, accommodation, international students, deadlines, and programs, you simply ask:

“I’m a student from Greece interested in studying Data Science in Germany. What should I do next?”

The website already understands its own content.

It knows every course, every deadline, every scholarship, every requirement, every document, every FAQ, every faculty member, every testimonial, and every article ever published.

Instead of pointing you toward pages, it assembles the right experience.

That experience may include content from several departments, recommendations based on previous interactions, relevant forms, downloadable documents, videos, testimonials from alumni, and an invitation to schedule a meeting with an advisor.

The visitor never feels as though they are navigating a website.

They feel as though they are having a conversation with an organization.

That difference is enormous.

Content Is Becoming Knowledge

Traditional CMS platforms primarily store documents.

Articles.

Pages.

Images.

Videos.

The New CMS stores something much richer.

It stores knowledge.

An article is no longer simply a title followed by several paragraphs.

It becomes a structured knowledge object.

Our own publishing framework illustrates this transition particularly well. Before an article is considered complete, it is expected to contain much more than its main body of text. It includes metadata, author information, expert contributors, key takeaways, internal links, frequently asked questions, trusted sources, expert biographies, and technical elements that improve how both search engines and AI systems interpret the content.

Each of these components serves a specific purpose.

Metadata helps search engines understand the context of the article before a user even clicks on it.

Expert attribution demonstrates who created the content and why readers should trust their opinion.

Frequently asked questions anticipate the next questions readers are likely to have instead of forcing them to search elsewhere.

Internal links connect related knowledge across the website, helping both users and search engines understand how ideas relate to one another.

Sources provide evidence that claims are based on reliable information rather than opinion.

None of these elements exist merely because they improve SEO.

They exist because they improve understanding.

That distinction becomes increasingly important as AI systems consume websites differently from humans.

Writing for Humans Is No Longer Enough

For years, digital marketers optimized websites primarily for Google’s search engine.

Today there is a second audience.

Artificial intelligence.

Large Language Models increasingly retrieve, summarize, and recommend information directly from websites.

This means articles need to communicate effectively with humans while simultaneously being understandable to machines.

That is where concepts such as structured data, semantic relationships, and EEAT become important.

EEAT stands for Experience, Expertise, Authoritativeness, and Trustworthiness.

These principles appear throughout Google’s Search Quality Evaluator Guidelines and describe the characteristics Google’s evaluators use when assessing the quality of content. Although EEAT is not a direct ranking algorithm, it reflects the type of information Google’s systems increasingly attempt to reward.

Experience asks whether the author has genuine first-hand knowledge of the topic.

Expertise considers whether the author possesses appropriate knowledge or qualifications.

Authoritativeness examines whether the website and its contributors are recognized as credible sources.

Trustworthiness considers whether users can reasonably rely on the accuracy, transparency, and integrity of the information presented.

A modern CMS should not leave these elements to chance.

It should actively encourage editors to include expert authors, biographies, citations, references, supporting evidence, and transparent sourcing because these improve both credibility and discoverability.

AI Should Assist Editors, Not Replace Them

One of the biggest misconceptions surrounding AI is that it will replace content creators.

The reality is much more interesting.

AI is becoming an editorial assistant.

For example, one of the most valuable features in our publishing workflow begins after the article has already been written.

The system automatically retrieves Google’s “People Also Ask” questions related to the article’s primary keyword. Editors can review these questions, generate draft answers using AI, edit them where necessary, validate the responses, and finally insert structured FAQ sections directly into the article together with the appropriate schema markup.

The AI does not decide what gets published.

The editor does.

AI accelerates the work.

Humans remain responsible for quality.

That balance is likely to define the future of publishing.

Internal Linking Is Becoming a Science

For many years, internal linking was largely intuitive.

Editors linked to pages that “felt relevant.”

Modern CMS platforms can do considerably better.

Rather than relying solely on human judgment, internal linking can be based on measurable signals including topical similarity, page authority, business priority, crawl depth, existing internal links, and semantic similarity between pages. These signals can be combined into a scoring model that recommends the most valuable connections across the website rather than simply the most obvious ones.

This creates a website whose structure continuously improves over time.

Knowledge becomes interconnected rather than fragmented.

The CMS Is Becoming the Operating System of the Digital Experience

Perhaps the biggest conceptual shift is this.

The CMS is no longer responsible only for content.

It becomes responsible for coordinating everything that shapes the visitor’s experience.

Content.

Search.

AI.

Analytics.

Personalization.

CRM.

Marketing automation.

Workflows.

Approvals.

Knowledge management.

Behavioral analytics.

Every interaction contributes to a continuously evolving understanding of the visitor.

Instead of measuring page views, the platform begins measuring intent.

What information interested the visitor?

Which products did they compare?

Which resources did they download?

Which questions did they ask?

Which recommendations did they ignore?

What concerns prevented them from taking the next step?

These signals become far more valuable than traditional analytics because they reveal motivation rather than simply activity.

The Experience Becomes Personalized

No two visitors arrive with exactly the same objectives.

A first-time visitor requires orientation.

An existing customer may need support.

A prospective buyer might be comparing products.

A student could be researching a university program.

A journalist may simply be verifying facts.

Traditional websites deliver essentially the same experience to everyone.

Conversational websites do not.

They adapt.

The conversation changes.

The recommendations change.

The supporting content changes.

The journey changes.

The website becomes less like a catalogue and more like an experienced consultant who understands both the visitor and the organization’s knowledge.

We Should Probably Stop Calling It a Content Management System

The term Content Management System made perfect sense when websites primarily consisted of pages.

Today that definition feels incomplete.

The platform manages conversations.

It manages structured knowledge.

It manages AI.

It manages workflows.

It manages personalization.

It manages trust.

Most importantly, it manages experiences.

Content is simply one component within a much larger ecosystem.

Perhaps the industry will eventually adopt a new name.

Perhaps not.

Regardless of what we call it, its purpose has changed.

The Next Decade Will Be Defined by Experience

For nearly thirty years we have designed websites around navigation.

Menus became cleaner.

Search became faster.

Pages became more attractive.

Performance improved dramatically.

Yet the fundamental interaction remained the same.

The visitor adapted to the website.

Artificial intelligence reverses that relationship.

For the first time, websites can adapt to the visitor.

They can understand intent, retrieve relevant knowledge, personalize the journey, answer questions naturally, and continuously improve based on every interaction.

The companies that succeed over the next decade will not necessarily be those with the largest content libraries or the most visually impressive websites.

They will be the organizations that create the most intelligent, trustworthy, and effortless digital experiences.

That is why we believe the future of the CMS is no longer about publishing content.

It is about creating conversations.

Because ultimately, people are not looking for pages.

They are looking for answers.

And increasingly, they expect those answers to arrive through a conversation.
